DTC Brand Scales From $200K to $1M Annual Revenue with Instagram DMs
A women's minimalist jewelry brand (name withheld at request) operating primarily on Shopify
$200K annual revenue, 12K Instagram followers, 80% of sales from Facebook/Instagram paid ads with CAC creeping up to $45 per customer
$1.1M annual revenue, 68K Instagram followers, CAC reduced to blended $18, paid ad spend down 40% despite revenue up 5x
The Challenge
The brand was profitable but stuck. Paid ad costs on Meta had doubled over 18 months while conversion rates dropped. Scaling revenue required either accepting shrinking margins or finding a cheaper acquisition channel. Organic Instagram was growing but slowly — not fast enough to matter for revenue.
The Approach
Months 1-2: DM funnel design
Designed a 3-step DM flow: (1) compliment + qualifying question about style preference, (2) product recommendation based on answer + discount code, (3) follow-up if cart abandoned. Targeted followers of 8 competitor brands plus users engaging with minimalist-style hashtags.
Months 3-6: funnel validation
Ran Viari at 40 DMs/day across 2 accounts. Reply rate held at 17%, purchase conversion from reply at 6%. Effective cost per acquisition: $4 (just proxy/Viari overhead). This was 10x cheaper than paid ads.
Months 7-10: scaling and integration
Scaled to 4 accounts × 60 DMs/day = 240 DMs daily. Integrated DM flow with Shopify via Viari's webhooks so discount codes were tracked per customer source. Revenue from DM-acquired customers hit $60K/month by month 10.
Months 11-14: rebalancing spend
Reduced Meta ad budget by 40% since DM funnel was filling the pipeline more cheaply. Blended CAC fell to $18 across both channels. Total revenue kept growing because DMs added capacity that ads had lost to rising costs.
The Numbers
Lessons
- DM funnels don't replace paid ads — they complement them by adding capacity at lower CAC.
- Targeting competitor brand followers was the highest-converting segment; hashtag engagers were solid but second.
- Tracking discount codes per source was critical — without attribution data, the brand wouldn't have known DMs were working.
- Scaling from 2 to 4 accounts was linear — no diminishing returns until ~300 DMs/day, at which point audience fatigue started showing up.
